Why this existsNUMBER · STORY · SYSTEM

The number was never the whole story.

The BRITER definition of leadership

Leadership is the intentional protection and expansion of human dignity by creating experiences that help people recognize their inherent worth and express capabilities they may not yet see in themselves.

Revenue reflects people who built relationships, earned trust, solved problems, and delivered something others valued. An NPS score reflects an experience someone created and another person interpreted.

Turnover, participation, safety incidents, fundraising, retention, and performance all tell us something important. Metrics help organizations recognize progress, identify patterns, make decisions, and remain accountable to the mission.

But the number is the outcome, not the whole explanation. When leaders manage only the number, they can miss the effort, conditions, relationships, behaviors, and meaning that produced it.

BRITER helps leaders read all three: the number, the story, and the system that made it possible.

Every metric sits on a number, a story, and a system. Read all three before you act.

OKR01

Objectives & Key Results

What are we trying to achieve, and how will we know?

KPI02

Key Performance Indicator

A measurable signal of performance against a defined target.

↻ How to use it

How to use it

Track a small number of targets you can actually see. Bring them into one-on-ones as facts, not verdicts.

What does this number say — and what does it not say?

KPA03

Key Performance Alignment

The alignment between role, expectations, contribution, and performance.

↻ How to use it

How to use it

Mission & Conditions

Whether the work serves the mission, and whether the system allows it.

KMI04

Key Mission Indicator

A signal that work and outcomes are advancing the mission.

↻ How to use it

How to use it

Who was better off because we did this?

KCI05

Key Condition Indicator

The conditions shaping whether people and the system can perform well.

↻ How to use it

How to use it

Read conditions — clarity, workload, staffing, safety — before you judge performance or move to correction.

Is this a person problem or a condition problem?

CSF06

Critical Success Factor

A condition or capability that must be present for success.

↻ How to use it

How to use it

What has to be in place for this to work?

Human Signals

What people are actually experiencing, doing, and extending.

KBI07

Key Behavior Indicator

An observable behavior connected to culture and outcomes.

↻ How to use it

How to use it

Name observable behavior, never character. This is the language of Precise Praise and Feedback.

What did I see, and what did it create?

KMPE™08

Key Motivation & Psychological Energy

The motivational and psychological energy available for the work.

↻ How to use it

How to use it

Check energy before you add load. Use it in one-on-ones, stay interviews, and after hard seasons.

What is fueling or draining this person right now?

KTI™09

Key Trust Indicator

A signal of trust, credibility, safety, and relational reliability.

↻ How to use it

How to use it

Watch candor, follow-through, and repair. Use it after difficult conversations and leadership changes.

What would make trust more tangible here?

3.0 distinction

KCI means Key Condition Indicator. Culture is not reduced to a single measure; it is experienced across conditions, behavior, motivation, trust, mission, and performance.

“Culture is not what organizations say. Culture is what people experience.”
